âď¸ The KALM retrospective for marketing
Appcues (the company I work for) sponsored Hotjarâs HOTSAUCE conference two weeks ago. So, like any good marketing team, we did a retrospective meeting.
But instead of going through a typical set of questions of what went well and what didnât, we used a process called the KALM retrospective that agile teams use after a sprint.
The KALM retro has four main components:
Keep: Things that went well that you want to continue doing.
Add: New ideas or experiments you want to try for the next campaign.
Less: Things you can do less of or stop that didnât add value to the campaign.
More: Things that, if you do more, will bring more value to the campaign.
To run a KALM retrospective of a marketing campaign, you first introduce a shared board or document like the image below:
Give each person 10 to 15 minutes to fill out the board on their own using sticky notes. As an introvert, I love having time to think through ideas and feedback before sharing it openly with the group.
The next step is to categorize similar feedback into groups. Then, together, you can discuss each feedback and decide what youâd keep, add, do less of, and do more for the next campaign.
After all the topics have been discussed, itâs time to wrap up and set expectations for the next steps. Once you have your next steps, thank everyone for their participation and wrap up.
Itâs a simple but effective way to improve marketing campaigns continuously.

Spotify found a way to scale its content marketing efforts through automation. They essentially built a system that automatically generates content-based ads, loads them into the companyâs digital marketing channels, observes how each one performs, and makes changes on the fly. Itâs as nerdy and crazy as it sounds!
